Decision Lineage

Capture how decisions actually got made — before your memory rewrites them into a cleaner story.

A guided retrospective for operators whose decision history lives in their head — the 'why we don't do X' and 'we tried that in 2024' knowledge that quietly governs current work and vanishes the day you delegate, hire, or hand off to AI. Friday excavates a handful of real decisions: the option you killed and the one fact that killed it, what you actually knew before you knew the outcome, and the gap between why you really decided and the story you tell now. You leave with a Decision Lineage Library — machine-readable records an AI operating partner can load and correctly refuse to re-propose what you already ruled out.

Profile

A quick read on you and the shape of how decisions get made — solo vs. cross-team, which decision domains land on you, and whether your reasoning has ever been written down where another person could read it.

Decision Surfacing

Name 5-7 specific decisions that shaped the business — guided-with-veto. Each must have a real rejected alternative and must have moved a number, not just felt important. Flag the one you're least sure about.

Lineage Capture

The heart, and the longest phase. For each decision, build the full Decision Record — the option you killed and the one fact that killed it, what you knew BEFORE the outcome, and why you really decided — captured before you're allowed to narrate how it turned out.

Honesty Pass

The signature anti-laundering beat. Friday brings the outcome back into the room and reflects the THEN/NOW gap on each record where it diverged — forcing one resolution: which is the real reason? Plus the one decision you'll honestly call lucky or wrong.

Pattern Extraction

Scan across records for the reasoning patterns that repeat — the trade-offs you reliably over- or under-weight. A minimum of two independent records before a pattern is named. Each carries a probing heuristic for Friday to fire going forward.

Substrate Gaps

For each pattern and each 'why we don't do X,' the load-bearing question: is this written anywhere an AI or a new hire could load it, or does it live only in your head? Every 'only in my head' becomes a Gap with the concrete delegation risk made explicit.

Outcome
