Name the behaviors. Name the owners. Make the leader go first — on the record.
A working session for the operator (and ideally their leadership team) on the cultural shift an AI-first operating model actually needs. You surface the real resistance signals and the people already winning, convert each into a falsifiable behavioral commitment with a named owner and a cadence, retire the norms that quietly kill AI, and wire reinforcement into the path so it survives you leaving the room. The catch: your own leader commitments go first and get held hardest — a commitment counts only if it names an artifact that already exists or is dated and witnessed. You leave with a Culture Plan, not a values poster. Culture is the lagging output, never the input you install.
The arc
A read on you — whether you're the cultural center of gravity, team vs solo, and the failed prior rollout: which AI attempt already died, who reverted first, and in which month. The honesty constraint and the leader-instrument stance, named out loud.
The real relationship to AI — not the aspiration. The one person already winning by name (the reference pattern), and at least two named resistance signals, each traced to the protecting norm underneath. A read with no specific resistance and no named bright spot is a blank manifesto and gets rejected.
The falsifiable contract — leader's own FIRST, and instrumented. Each commitment is act + owner + cadence + falsifiability artifact, traced to a named Phase-2 signal. The killer gate: a leader commitment counts ONLY if it names an artifact that exists or is dated and witnessed — never a stated intention.

A plan that only adds is theater — it stacks new norms on the antibodies that killed the last rollout. Sort the current norms compatible / quietly-hostile / must-retire, and give each hostile one a named retirement move with a date. The leader's own retired norm anchors this — and must be a dated, announced message, not an intention.
Map every commitment to a mechanism that changes the path (templates, defaults, rituals that survive you leaving the room) or rallies the herd (peer demos) — never a leader pep talk. Cut the performative ones by name. Stamp the four baseline counters re-counted in a year. Solo: the manufactured external witness lands here.
Run the Culture Plan through the binary completion screens out loud — no score, no grade, just yes/no on each non-negotiable and the one gap. The two that most often cap a culture plan: no personal behavior the leader models first, and leader actions that are intentions only the leader could verify.
Hand over the Culture Plan, stamp the re-run baseline, and frame the FridayOS bridge as completion, not handoff. A real shift in a year is a measured change in the counters — not 'the team feels more positive.' Annual re-author, quarterly counter check-ins.
